The Summentis approach

Understand the business before prescribing the answer.

Every business has a story. We start with the leadership team's perspective, then use evidence and judgement to work out what is really happening, what matters most and what should happen next.

Core principle

The story is where we start. The evidence tells us where to go.

We do not arrive with a predetermined answer. We listen first, test what we hear against the available evidence, look for root causes and focus management attention on the relatively small number of changes that can make the business stronger.

Five stages

From perspective to practical improvement.

01

Understand

Listen first.

We begin with the owner or leadership team's view of the business. What feels harder than it should? When did it change? What has already been tried? What would success look like?

Core question: What is happening from your point of view?

02

Validate

Test with evidence.

We compare the story with the information that matters. That may include financial trends, cash flow, margins, sales, management information, systems, processes and operational evidence.

Core question: What does the available evidence support or challenge?

03

Diagnose

Find root causes.

Poor cash flow, low margins, weak reporting or overloaded teams are often symptoms. We look beneath them to understand whether the real issue is financial, operational, systems related, information related or connected to decision making and control.

Core question: What is actually causing the problem?

04

Prioritise

Choose what matters.

Not every problem deserves immediate attention. We separate critical risks, quick wins and high value improvements from issues that can reasonably wait, keeping management focused rather than creating an overwhelming action list.

Core question: Which issues deserve management attention now?

05

Transform

Create improvement.

We turn the diagnosis into a practical roadmap. The aim is not a long theoretical report. It is a clear view of what needs to change, why it matters, who owns the action and what should happen first.

Core question: What needs to change, who owns it and what happens first?

What this means in practice

Enough structure to be rigorous. Enough flexibility to use judgement.

The method is a guide to better thinking, not a rigid consulting script. The depth of each stage depends on the problem, the evidence available and what the business actually needs.

A genuine conversation

Discovery should feel like a discussion about the business, not an interrogation or a checklist exercise.

Proportionate evidence

We review enough information to understand the issue properly without creating unnecessary work or a data room for its own sake.

Judgement remains central

Technology and AI may help surface themes or evidence gaps where appropriate, but they support professional judgement rather than replace it.

A practical output

The outcome should make the next move clearer: what matters, what needs attention and what action is likely to create the greatest value.

Start with the problem

Not sure what needs fixing first?

That is often exactly where the Summentis approach is most useful. Tell us what is happening and we can work from there.
